The Problem

“Why can't I find good employees?”

Almost every owner asking that question is describing a selection problem in the language of a supply problem. The data says the same thing.

27%
of small-business owners named quality of labor their single most important problem — the top-ranked problem overall
15 pts
above the survey's historical average of 12% for that category
8%
named cost of labor — the dominant complaint is not that workers are too expensive

Source: NFIB Small Business Economic Trends, July 2026 survey, published August 2026 — a monthly survey of NFIB member firms in the United States. Figures are as reported by NFIB. Read those two numbers together and the conclusion is hard to avoid: the problem on Main Street is not the price of labor, it is reliably identifying, hiring and keeping people who do the job well. That is a selection and retention problem — and it hits hardest in the businesses that cannot automate their way around it.

“I get applications, but almost none of them can work the hours.”
“They accepted the job and then never showed up on day one.”
“I've raised the wage twice and nothing changed.”
“I'm covering shifts myself again this week.”
“I've trained four people for the same role this year.”
“I just hired whoever was left, because I was desperate.”
Meet StaffStack

A hiring operating system, not an HR textbook.

Ten stages. Twenty templates. Two live spreadsheets. Every chapter ends by answering one question: what can the owner do next? You can be running a better process this afternoon.

The 125-Page Implementation Guide

Sixteen chapters plus five appendices — the real cost of a bad hire, the framework, all ten stages, the calculator, the case study and the 30-day plan.

20 Copy-and-Paste Templates

Role Profile, Job Posting Builder, Pre-Screen Form, Interview Scorecard, Comparison Matrix, Onboarding Checklists, Retention Checkup and more — in the book and in editable Word.

The Turnover Cost Calculator

A live spreadsheet with a simple calculator, an advanced fourteen-input version, and a scenario comparison. Change any input and every figure recalculates.

The Hiring Dashboard

Twelve metrics across twelve months, conversion rates calculated automatically, plus a fully worked example year so you can see the shape before you start.

The 5-Minute Screen

Nine questions and a knockout-criteria system that turns a pile of applications into a shortlist of people who could genuinely do the job — before you've spent an hour on anyone.

The Interview Scorecard

Nine criteria, a defined 1–5 scale, and a bank of behavioural questions with what a strong answer contains and what to watch for.

The 7-Day Onboarding System

A day-by-day week one that replaces “here's your uniform, follow Dave” — with the four Day-7 questions that surface most avoidable quits while they're still fixable.

The 30-Day New Hire Success Plan

Five scheduled checkpoints — days 1, 3, 7, 14 and 30 — nine evaluation areas, and an explicit three-way decision at day 30.

The Retention Checkup

Ten questions, fifteen minutes a month, one line per employee — built to surface flight risk four to eight weeks before someone hands in their notice.

The Framework

S → T → A → F → F → S → T → A → C → K

Ten stages in a fixed order. The first six get the right person through the door. The last four keep them — and that second half is the part almost every small business skips.

CH. 3
T

CH. 4

Every stage produces a physical artefact — a filled-in document the next stage consumes. If you want to know whether you're actually running the system, open the folder for your last hire and count them.

From Purchase To A Better Process

You can have a better job post live today.

1
Run the simple calculator (10 minutes)

Six inputs. Most owners find the annual figure is three to ten times what they'd have guessed — and that number is what makes everything else worth doing.

2
Write one Role Profile (45 minutes)

Thirteen fields. Test every must-have with one question: what breaks if they start Monday without it? Most owners find two or three they can move to trainable.

3
Rewrite your job post (45 minutes)

Nine blocks, including the “it's not for you if…” section that does most of the filtering. You'll get fewer applications and better ones — which is the entire point.

4
Add the 5-minute screen (this week)

Question one — “can you work these shifts every week?” — will save you more time than everything else combined.

5
Build the rest with the 30-day plan

Thirty to sixty minutes a day for four weeks. At the end you have a documented hiring system that maintains itself on about forty-five minutes a month.

Before / After

The change isn't more applicants. It's a process.

Before

  • “Now hiring! Great opportunity! Apply within!” — and then 26 applications you have to sort
  • Interviewing eleven people badly instead of four properly
  • Choosing on “I liked them,” three weeks after the conversation
  • “Here's your uniform, follow Dave, you'll pick it up”
  • Finding out someone was unhappy when they resign
  • Hiring whoever's left, on a Friday, because you're desperate
  • Turnover cost that never appears as a line on any report

After

  • A job post that states the pay, the exact hours, and who it's not for
  • A 5-minute screen that ends half of them in the first ninety seconds
  • A scorecard with a number on it, filled in during the interview
  • A seven-day onboarding plan with a named person responsible
  • Checkpoints at days 1, 3, 7, 14 and 30, already in your calendar
  • A warm list of three or four people you'd call first
  • A dollar figure you recalculate every quarter and watch fall

FAQ

Questions, answered

I only have four employees. Is this overkill?

It's more important, not less. With four employees, one bad hire is a quarter of your workforce and you personally absorb every consequence. Use the shorter path: Role Profile, rewritten job post, 5-minute screen, seven-day onboarding. About three hours of setup, and it covers most of the value.

Do I need any software?

No. Everything works on paper, in a notes app, or in a basic spreadsheet. The two workbooks open in Excel, Google Sheets, Numbers or LibreOffice and use only standard formulas. The templates come as an editable Word document. There is nothing else to buy and no subscription.

How long does it take to set up?

Roughly fifteen to twenty hours spread across thirty days, following the included plan at 30–60 minutes a day. After that it maintains on about forty-five minutes a month, plus around twenty minutes per new role. If you only have an afternoon, do the calculator, the Role Profile and the job post — that's about two and a half hours.

Is this legal advice?

No. Employment law varies by country, state, province, city and industry, and it changes. Every template is an operational tool, not a legal form, and the book says so repeatedly. Adapt everything to the law that applies to you, and have anything you'll use repeatedly reviewed by a qualified employment adviser where you operate.

Does it work outside the United States?

Yes — the process itself is jurisdiction-neutral. What varies is the law: what you may ask, what checks are permitted, what paperwork is required, notice periods and probation rules. Every template flags this and tells you to adapt it to your local requirements.

Are the statistics real?

Yes, and there is exactly one source. The headline figures come from the NFIB Small Business Economic Trends survey for July 2026, cited with its date and methodology. Nothing has been invented, rounded up for effect, or repeated without a source. Every dollar figure in the book is clearly labelled as an illustrative example.

Is the case study a real business?

No. Northline Facility Services is fictional, constructed to demonstrate how the ten stages fit together, and it is labelled as hypothetical everywhere it appears. We don't publish invented customer results.

Is the turnover calculator accurate?

It's an estimate built from figures you supply, and it's deliberately conservative. It isn't accurate to the dollar and it isn't meant to be. Its job is to move an invisible cost into the visible range so you act on it. It is not a forecast and it does not guarantee savings.

Should I just pay more instead?

Sometimes — if you're genuinely below market, no process fixes that. But raising pay without fixing selection means you now overpay the wrong person. Calculate your turnover cost first; owners frequently find they're already spending more on replacement than a market-rate correction would cost.

Does this work for salaried or professional roles?

The framework does — Specify, Target, Filter, Find the Fit, Select and all the onboarding stages transfer directly. The examples, templates and sourcing channels are built specifically for hourly and frontline hiring, so you'd adapt those.

What exactly do I get?

A ZIP containing seven files: four PDFs (the 125-page ebook, a Start Here guide, the printable Master Hiring Checklist and the printable 30-Day Implementation Plan), two spreadsheets (the Turnover Cost Calculator and the Hiring Dashboard), and one editable Word document containing all 20 templates, the checklist and the AI prompt pack.

What's the single highest-impact change if I do nothing else?

Write the Role Profile and rewrite your job post from it. Everything downstream improves and it costs you about ninety minutes. If you'll do two things, add the 5-minute phone screen.
