CrewSecure Hiring & Retention System
CrewSecure is a 355-page hiring and retention system built for contractors who don't have an HR department — a crew capacity calculator that prices your shortage, job ads skilled tradespeople actually answer, a weighted screening scorecard, a 48-hour offer system, and the retention fixes that stop good people walking off.
Ridgeline Builders is a fictional composite used throughout the book to demonstrate the method end to end. Illustrative figures only — not a record of real customer results, and not a promise of outcomes.
Qualified craft labour simply isn't available on demand any more, and small contractors feel it hardest. A national firm that can't fill twelve of four hundred positions has a 3% problem. An eleven-person remodeler who can't fill two has an 18% problem — with no recruiting department, no employer brand, and no signing-bonus budget.
Every unfilled seat is a production slot that stays closed: a project you can't schedule, a bid you don't submit, overtime you didn't plan for, and rework from a crew that's running too hot for too long.
Market figures above were supplied as context for this product and are reproduced as provided. They have not been independently verified and are not a benchmark for your business. No other industry statistics appear in this book — every other number is either a clearly-labelled worked illustration or a calculation you run on your own data.
Every one of these is answered with a worksheet, a template, or a calculation — not with general advice.
Most hiring advice stops at "post the job." That treats recruiting as an advertising task when it's actually six connected problems — and the last one feeds back into the first, which is how you eventually stop recruiting permanently.
Twelve-block job ads with the pay range published, the real schedule stated, and a text-to-apply instruction — plus five ready ads and seven channel versions of each.
A ten-minute phone script, nine question banks, and a weighted scorecard where reliability outranks raw trade skill — so urgency can't quietly lower your bar.
The 48-hour Fast Offer System: pre-approved pay range, verbal offer by phone the same day, written confirmation in 24 hours, and five follow-up scripts.
Day 1 hour by hour, then weeks 1–4 — because "ride with Mike today" is the most expensive onboarding plan in construction.
Twelve retention levers, a self-scored audit, and the Top 10 Retention Failure Audit: problem, why it drives people away, the fix, and what to do this week.
A seven-rung Crew Growth Ladder with published promotion criteria, skill milestones, a one-page review, and a pay-review conversation guide.
One PDF and one editable Word document, delivered as a single download. Everything works on paper, in a spreadsheet, or on the notes app on your phone. No software, no subscription, no HR department.
If your capacity is measured in people holding tools, this is your product. It's written for owners running roughly 3 to 30 field employees.
Not for staffing agencies or recruiters. This is written for the contractor doing the hiring, not for someone hiring on his behalf.
Priced against what a single filled position is worth to your schedule — not against what it took to build.

The itemised values above are our own estimate of what each component is worth when bought separately. They are a pricing rationale, not a market quotation.
Each one is built to be pulled out and used on its own — printed, pinned up, or handed to a foreman — without reading the chapter it came from.
Six checkpoints — Day 1, 3, 7, 14, 21, 30 — each with the one thing that must be true before you move on, and what to do if it isn't.
Job advertising, screening, interviewing, offers, retention and workforce planning. Each with when to use it, what to customise and what good output looks like.
Five complete ads plus seven channel versions, and the seven phrases to delete from every construction job ad — with what to write instead.
Nine categories from reliability to career goals, with what a strong answer sounds like versus a weak one — plus the four questions to use if you only use four.
Score yourself 1–5 across twelve factors, then have a foreman score you. The gap between the two is the most useful information in the book.
Crew down the side, days across, jobs in the grid — plus the two rows most tools leave out: hours committed versus hours actually available.
Bonus structure, split payment at hire and 90 days, eligibility rules, and the individual text message that works far better than a break-room poster.
Ridgeline Builders run end to end over six months — including the apprentice who left at week six and the channel that produced nothing for four months.

Some markets and trades really are thin. But before you conclude that, check three numbers from Part 16: your response time to an application, your qualified-applicant rate, and your offer acceptance rate. If you're taking more than 24 hours to respond, or accepting under 60% of offers, candidates are reaching you and you're losing them somewhere specific. That's a completely different problem — and it's one you control.
Then don't lead with pay. Part 1 sets out what experienced craft workers actually weigh heavily — predictable earnings, the specific foreman they'd report to, equipment that works, a schedule that respects their life, and whether hiring promises turn out to be true. Every one of those is something a small contractor can beat a national firm on, cheaply. That said, run the Part 2 arithmetic first. Most contractors discover they're protecting a wage rate while losing several times that amount in capacity.
You're not meant to read it cover to cover. The opening section gives you three routes: 90 minutes (Parts 1–2, and you finish with your capacity gap priced), one weekend (add Parts 3–4, and you finish with a live job ad and a scorecard), or ninety days (work Part 13 straight through). Most of the page count is templates, prompts and worksheets you use rather than read. Part 14 alone is 25 fill-in-the-brackets documents.
Everything here is written to be job-related, consistently applied and documented — the three habits that protect you in any jurisdiction. But this is not legal advice and it can't be: employment law differs by country, state, province and often city. Appendix B is a compliance checklist built specifically so one paid hour with an employment attorney covers everything in the book — your ads, your scorecards, your offer letter, background checks, work-authorisation handling and classification. Use it before you hire.
Yes, with less of it. At that size the parts that matter are 1, 2, 3, 4 and 7 — know your gap, define the role, write an ad that works, and move fast on the offer. The growth ladder, KPI dashboard and formal onboarding become genuinely useful around four or five field employees. Nothing is wasted; some of it is simply early.
No. Every worksheet works on paper or in a basic spreadsheet, and the templates come as an editable Word document alongside the PDF. Software becomes worth considering somewhere north of twenty employees, and even then it automates a process rather than creating one — buying it before you have a process just gives you a faster version of the current mess.
No. All 52 prompts work on the free tiers of ChatGPT, Claude, Gemini or comparable assistants. What matters far more than which tool you use is giving it context — your trade, your market, your actual ad, your actual numbers. The book is explicit about two safety rules: never paste a candidate's personal information into a public AI tool, and never let AI make the hiring decision. It drafts, you decide.
Part 10 deals with this directly, and honestly. The short version: a supervisor who drives people off is a net negative even when his own output is excellent, because his cost is spread thinly across everyone who leaves while his contribution is concentrated where you can see it. The book gives you the standard to set, the training to offer, and the window to give him — and what to do if nothing changes.
No, and the book says so plainly and repeatedly. Ridgeline Builders is a fictional composite created to demonstrate the method from start to finish, including the parts that went badly. It is not a record of a real customer, not a typical result, and not a prediction. Your market, your pay rates and your follow-through will produce different numbers.
Three, all from the AGC / NCCER 2025 Craft Workforce Survey supplied as context for this product: the 92% fill-rate struggle, workforce shortages as a leading cause of project delays, and roughly a third of firms reporting immigration-enforcement-related disruption. They're reproduced as provided and haven't been independently verified here. No other industry statistics appear anywhere in the book — every other number is either a labelled worked illustration or a calculation you run on your own data.
Yes — fill them in, adapt them, print them, hand them to your supervisors. They're yours to operate with. What you can't do is resell, redistribute or republish the templates or the book as a product of your own.
