The Problem

The Biggest Estimating Mistake Isn't Getting the Math Wrong

It's forgetting something that should have been in the math. And on a business where the average remodeler kept a 6.3% net profit margin in 2024 — their best result in over two decades — a single $2,000 omission on a $100,000 job takes roughly a third of the profit.

Labor hours estimated by feel, then blown through by week three

Payroll burden never added — the biggest silent gap in small-contractor estimating

Material waste, delivery and dump fees quietly absorbed

A supplier quote that expired two weeks before the job started

Overhead never allocated, so the job pays no rent, insurance or admin

Contingency treated as profit — and then spent on the first surprise

A 20% markup applied in the belief it produces a 20% margin. It produces 16.7%

A subcontractor quote assumed complete, until you read what it excluded

Mobilization, site protection and the punch-list return trip never priced

A price set against what a competitor bid instead of what the job costs

No structured review before the proposal goes out at 11pm

You find out in week five, not week one

“Every missed labor hour, forgotten delivery charge, outdated material price and unallocated overhead expense quietly reduces the profit on a project — and you almost never find out until the job is half done.”

Margin figure: National Association of Home Builders, Remodelers' Cost of Doing Business Study, 2026 edition (fiscal year 2024 data). Self-reported by NAHB member remodelers; sample size not publicly disclosed. Every other figure on this page is identified where it appears.

What It's Actually Costing You

The Squeeze Is Real, and It's Measured

Estimating accuracy stopped being a matter of professional tidiness some time ago. Three numbers explain why.

6.3%

The margin you're working with

Average net profit margin for residential remodeling companies in fiscal 2024 — and NAHB noted it was the strongest result in over two decades. That's the number in the good years, which is what makes every omission expensive.

8.4% vs 3.5%

Costs vs what you can charge

Construction input prices rose 8.4% in the twelve months to May 2026 — the steepest since 2021 — while contractors' bid prices rose 3.5%. AGC's own framing: contractors' margins are being squeezed. That gap gets absorbed somewhere.

77%

Change orders written off

Share of specialty trade contractors who said they had completed change-order work, billed it, and then written it off as bad debt. A change order is a far weaker instrument for recovering money than a line in the original estimate.

Sources: NAHB Remodelers' Cost of Doing Business Study, 2026 edition (FY2024). Associated General Contractors of America analysis of BLS Producer Price Index data, 11 June 2026 — the bid-price index covers new nonresidential building construction. Dodge Construction Network, Optimizing the Change Order Process, June 2026, produced with Clearstory — vendor-sponsored research, sample size not publicly disclosed. These describe the market, not a prediction for your business.

The Solution

Meet BidRight Estimator

Not an estimating ebook. A working system. You open the workbook, enter your scope, and it carries you from labor hours to a defensible bid price — then tells you, before you send it, what's missing and what could make the margin disappear.

  • Know your true cost — labor with burden, materials with waste, overhead allocated properly
  • See your break-even price as its own number, so you know exactly how far you can move
  • Set markup from the margin you want, not from a habit you inherited
  • Catch missing scope with a register that counts your own gaps
  • Get nine automated warnings before the proposal leaves your hands
  • Stress-test the bid against thirteen scenarios with the price held constant
  • Decide bid or no-bid against thresholds you set in a calm moment, not at 11pm

A warning means look at this again, not you are wrong. The sample bid raises three, and it is still a perfectly sound bid — because all three were read, understood and answered before it went out.

Owner-Operators

The Owner-Operator

Does every estimate personally, at night. Needs speed and a system that does the remembering.

The Growing Contractor

Has employees now and needs every estimate to come out the same way regardless of who built it.

The Subcontractor

Prices trade-specific work and gets asked to quote far more of it than they can take on.

The Small GC

Coordinates several trades and needs visibility into total project cost, not four separate numbers.

The Estimating Assistant

Needs a structured file to work in, so the estimate can be checked by someone else before it goes.

Who it's not for

  • Anyone looking for a guarantee of a profitable job or an accurate estimate. This toolkit reduces one large category of avoidable loss — it cannot control weather, clients, subs or luck.
  • Anyone who wants the software to know their local labor rates and supplier prices. It calculates with your numbers; it does not have its own.
  • Large contractors already running integrated estimating and project-accounting software with a schedule of values and monthly draws.
  • Anyone hoping to avoid opening a spreadsheet. The whole system rests on tabs you fill in yourself.
  • Anyone seeking accounting, tax or legal advice. This is educational material and a calculation tool — see the disclaimer below.
The Transformation

From “I Think This Job Will Cost About $X” to a Number You Can Defend

Before

  • ✗ Labor estimated as one lump, from memory
  • ✗ Payroll burden, waste and dump fees quietly absorbed
  • ✗ No idea what the job costs before profit
  • ✗ A markup percentage inherited from years ago
  • ✗ Scope items remembered on site, not in the estimate
  • ✗ No idea which single thing would break the margin
  • ✗ Every job bid, whether or not it was worth bidding
  • ✗ You find out in week five

After

  • ✔ Hours by trade and task, burdened at your real rate
  • ✔ Every cost category carried, with the ones people forget listed
  • ✔ Break-even price on screen before you talk to the client
  • ✔ Markup derived from the margin you actually intend to keep
  • ✔ A scope register that counts the gaps and captures exclusions
  • ✔ Thirteen stress scenarios, ranked, with a verdict on each
  • ✔ A bid/no-bid call against thresholds you set in advance
  • ✔ You find out in minute twenty-five

Frequently Asked Questions

Everything You Might Reasonably Want to Know

Will this tell me the right price for my market?
No, and nothing can. It tells you what the job costs you — with burden, waste, overhead and contingency all carried properly — and what price achieves the margin you decided you need. What the market will pay is information you have and this toolkit does not. What it gives you is the ability to know precisely what you are giving up when you price below that number.
Do I need to be good with spreadsheets?
No. You type into the yellow cells and read the answer on Tab 9. Everything else calculates itself, every tab carries its own instructions, and there is a Read Me tab explaining the colour code in three lines. If you can enter a number into a cell, the workbook does the rest.
What software opens the files?
The workbooks are standard .xlsx files and open in Microsoft Excel, Google Sheets, Apple Numbers or LibreOffice. The guides are PDFs, and the reference guide is also supplied as a .docx that opens in Word, Google Docs or Pages. Nothing to install, no subscription, no account.
Does this work for subcontractors, or only general contractors?
Both, deliberately. A subcontractor uses the labor, materials and equipment tabs heavily, may leave the subcontractor tab empty entirely, and gets the same overhead allocation, markup conversion, stress test and error detection. The bid/no-bid tab is arguably more useful to a sub than to a GC, because subs are asked to quote far more work than they can take.
What size of job is it built for?
The range a small contractor actually works in — roughly $5,000 to $500,000. There is no upper limit in the arithmetic, but a large commercial project with a schedule of values, monthly draws and retainage needs project-accounting software alongside it.
Can I use it for cost-plus or time-and-materials work?
Yes, and it is genuinely useful there. On cost-plus you still need to know your true cost including overhead, and the markup-versus-margin conversion applies exactly as it does on a fixed price. What changes is that the bid price becomes a projected total rather than a committed one.
How is this different from a free estimating template?
A free template gives you a grid to type costs into. This gives you a costing chain that carries payroll burden, per-line waste, overhead allocation and contingency through to a margin — plus quote-expiry tracking, an automated nine-check pre-send review, a thirteen-scenario stress test, a 56-point checklist and a bid/no-bid framework. The difference isn't the columns; it's what happens after you fill them in.
How long does it take to set up?
About forty minutes, once — payroll burden, waste and tax defaults, your annual overhead, your target and minimum margins, and your bid/no-bid thresholds. After that a mid-size residential estimate is roughly a thirty-minute job, and the quick-start guide breaks that thirty minutes into twelve numbered steps.
Is this accounting, tax or legal advice?
No. It is educational material and a calculation tool. Its outputs depend entirely on the figures you enter and it cannot verify them. Contract terms, lien rights, payment legislation, tax treatment and licensing requirements vary by jurisdiction and change over time — take those to qualified professionals.
Does using it guarantee I'll make money on a job?
No, and any product claiming otherwise is misleading you. Estimating well removes one large category of avoidable loss. Execution, weather, clients, subcontractors and luck remain entirely outside its reach. This is a structured decision-support and quality-control system, and that is deliberately all it claims to be.
Is this a subscription?
No. One payment of $67, and the files are yours to keep and reuse on every bid for as long as you like. There is nothing to cancel.
How do I get my files after paying?
Immediately. You get a download link on the confirmation page and by email as soon as checkout completes — no waiting and nothing shipped.
